Why is my competitor outranking me is the question that arrives the moment you search your own service, find them sitting above you, and cannot see a single obvious reason why. Their site is often uglier than yours. Sometimes it is barely maintained.

Google is not making an aesthetic judgement, though. It is making a relevance and trust judgement, and the gap is nearly always something specific you can identify rather than something vague you have to accept.

Before you rebuild anything, find out what is actually different. Ranking gaps are usually one of four things, and only one of them is genuinely hard to close.

Here is what to compare, in this order:

  • Is the ranking even real? Personalised, location-based and logged-in results lie to you constantly.
  • Intent and format. Their page might simply be the type of page the query wants, and yours is not.
  • Depth and specificity. Same topic, but theirs answers the whole question and yours answers half of it.
  • The site behind the page. Age, links, brand searches and trust signals stack up over years.
  • Proximity, if it is a local search. Sometimes they are just closer to the searcher and no amount of content fixes that.

Work down that list and you will usually find the gap in about twenty minutes. What you do next depends on whether it is a gap you can realistically close.

When someone asks why is my competitor outranking me, they usually want to know what to change on their page. The more useful question is what specifically their page has that yours does not, because that is the thing you have to close.

First, Check You Are Comparing Like For Like

Your own search results are not a neutral test. Google personalises on location, search history, device and whether you are signed in, so the position you see is often not the position a customer sees.

Search in an incognito window, from the location you actually want to rank in, and then check the real average position in Search Console. If Search Console says you sit at 4 and your browser says 11, believe Search Console and stop panicking.

Work Out What Their Page Actually Does Better

Open their page and yours side by side and read them as a customer would, not as an owner would. Nine times out of ten the difference is not writing quality, it is completeness.

Look at what their page covers that yours does not: pricing, timescales, the areas they serve, the objections, the specific variations of the service. Then check the format matches the query — if the results are all comparison pages and yours is a service page, you are entering the wrong race.

Look At The Site Behind The Page

Sometimes their page is worse than yours and still wins, because the page is not competing alone. The whole site is behind it.

An older domain with more referring links, more branded searches and years of consistent content will outrank a better page on a newer site for a while. That is not unfair, it is just accumulated trust, and it is the one gap that genuinely takes time rather than effort to close.

If It Is Local, Check Proximity Before Anything Else

Local results work differently, and this catches people out badly. In the map pack, physical distance between the searcher and the business is a heavy factor, alongside review volume and Business Profile completeness.

If your competitor sits in the town centre and you are six miles out, they will beat you for searches made in that town centre no matter how good your site is. The workable response is to strengthen the things you control — reviews, categories, service areas and location pages — rather than trying to out-content geography.

Decide Whether To Fight Or Go Around

Once you know the gap, be honest about the cost of closing it. If the difference is intent or depth, that is a page you can fix in a week and it is usually worth doing.

If they have a decade of authority and a national brand, going head-on for the same head term is an expensive way to stay in second place. The better move is usually to win the more specific searches around it — the service plus location, the variations, the questions — where the authority gap matters far less.

  • Judging rankings from your own browser. Personalised, logged-in results are the single most common cause of a problem that was never really there.
  • Copying their page. Rewriting yours to mirror theirs produces a worse version of a page Google already has. Beat it on specifics instead.
  • Assuming it is backlinks. It usually is not, especially locally. Intent and completeness explain far more rankings than links do.
  • Fixating on one keyword. One position on one term tells you very little. Look at whether your overall visibility and enquiries are moving.
  • Picking a fight you cannot win. Chasing a national brand on its strongest term burns months. Win the searches where you can actually compete first.
